How to Install Shiplap 4, Ceiling

Introduction #

This is a supplemental guide for installing a shiplap ceiling - boards mounted overhead on a flat or vaulted ceiling. (Vaulted means the ceiling slopes up to a peak instead of sitting flat.) The core guide covers the basic board handling, nailing, and finishing steps: How to Install Shiplap, 0′ to 7′. Read that guide first. This guide only covers what changes when the work moves from a wall to a ceiling, from vertical to overhead.

A shiplap ceiling changes how a room feels. It draws the eye up. It makes a flat drywall ceiling feel finished instead of plain. The installation uses the same boards, nails, and joints as a wall - but gravity works against you at every step. You must hold boards overhead while nailing them. Adhesive becomes essential, not optional. Staging your material also becomes a real logistics problem. Every step takes longer on a ceiling than on a wall. Plan on roughly double the time per square foot, compared to a wall job.

A shiplap ceiling is one of those upgrades that photographs well, which is why customers often ask for it after seeing one online. Before your crew starts, walk the room and mark where every fixture, vent, and speaker sits. Plan the layout around them from the first course (the first row of boards) instead of cutting fixes in later. Clean board lines and a consistent reveal make the ceiling look expensive. One wandering course makes the whole job look like a rushed DIY project. Slow down and get the first few boards right.

What Changes for a Shiplap Ceiling Installation #

  • Gravity is your enemy. Boards want to fall while you position and nail them. Construction adhesive on every board is mandatory - not optional. The adhesive holds the board in place while you set the first nails.
  • Nailing into joists, not studs. Joists are the framing boards that run across the ceiling and hold it up, the same job studs do in a wall. Ceiling joists sit on 16″ or 24″ centers, just like wall studs, but they are harder to find through drywall. Use a stud finder rated for ceiling use. Some models struggle scanning overhead.
  • Board direction planning. Boards usually run perpendicular to (across) the joists. This gives every board a reliable nailing point. If you want boards running parallel to the joists instead, you will need furring strips first: thin wood strips screwed across the joists to give you new nailing points. This is the same idea used in vertical wall installation.
  • Two-person job minimum. One person cannot hold a full-length board against the ceiling, check that it lines up, and nail it, all at the same time. This job always needs two people.
  • Scaffolding, not ladders. You need a stable platform you can walk along while holding a board overhead. Rolling scaffolding set at a height that puts the ceiling within arm’s reach works best. Stepladders are not safe for this kind of overhead work.
  • Physical fatigue is real. Overhead work is the most tiring position in carpentry. Your arms tire faster, your neck stays strained, and debris falls in your face. Take a break every 30-45 minutes.

Additional Tools and Materials for a Shiplap Ceiling #

Everything in the core guide tool list applies here too, plus:

  • Construction adhesive (mandatory) - heavy-duty polyurethane type (PL Premium or equivalent). Apply a continuous bead on the back of every board. This is not optional for overhead work.
  • Rolling scaffolding or plank-and-bracket system - must let you stand with the ceiling at chest to shoulder height. If the ceiling is 8 feet, standard 2-foot scaffolding works. For a higher ceiling, add more scaffolding height to match.
  • Safety glasses - debris and sawdust fall directly onto you during overhead cutting and nailing. Mandatory, not optional.
  • T-prop (dead man brace) - a 2×4 cut to ceiling height with a perpendicular top piece. Wedge this under a board to hold it against the ceiling while you’re nailing. Cuts your helper’s holding time in half.
  • Longer brad nails (2″ minimum) - boards must penetrate through drywall (1/2″) and into the joist. Standard 1.5″ brads don’t leave enough grip in the joist for overhead work.

Ceiling-Specific Preparation #

Finding and Marking Joists #

Before any boards go up, locate every ceiling joist. Use a stud finder calibrated for ceiling depth (some have a “deep scan” mode). Mark joist locations on the ceiling with chalk lines that run the full length of the room. The boards will cover these lines, so make the marks bold and easy to see. If joist spacing is irregular (common in older homes), measure and mark each joist by hand.

Confirm joist direction by checking from the attic, if you can get up there, or by pushing a long nail through the drywall to probe in two directions. Joists usually run perpendicular to the ridge (the peak, where two roof or ceiling planes meet) in vaulted ceilings, and perpendicular to the longer wall in flat ceilings.

Board Direction Decision #

Perpendicular to joists (preferred): Every board crosses multiple joists, giving you reliable nailing points every 16-24″. This is the easiest and most secure overhead installation method.

Parallel to joists: Boards run the same direction as the joists. You can only nail where a board happens to cross one, which might be nowhere for most of its length. If you want this look, install furring strips first: 1×3 or 1×4 strips, screwed through the drywall into the joists, spaced 16″ apart, running perpendicular to the joists. Then nail your boards into the furring strips instead of the joists.

Pro Tip: For looks, ceiling boards usually look best running the shorter dimension of the room. This makes the room feel wider. In narrow hallways or galley kitchens, run boards lengthwise instead, to make the space feel longer. The best-looking direction is often perpendicular to the joists and perpendicular to the main window wall.

Lighting and Fixture Planning #

Mark all light fixture, vent, and speaker locations before you start. Cut openings in the boards as you reach them, using the same technique as the outlet cuts in the core guide. For recessed lights, check that the shiplap thickness (3/4″) does not crowd the recessed housing’s depth. Some housings need a shallower trim ring once the boards add extra depth over the drywall.

What’s Different Step-by-Step #

Follow the core guide horizontal installation steps. The changes below cover what is different about working overhead.

Step 1 (Layout) - Start from the Most Visible Wall #

This uses the same course-count math as a wall, but you measure the ceiling width (wall-to-wall distance) instead of the wall height. Start the first board along the most visible wall, usually the wall you see first when you walk into the room. Put the last board, which may need to be ripped (cut lengthwise to make it narrower), along the least visible wall, often behind a door swing.

Step 2 (First Board) - Adhesive + Nails + Helper #

Apply a continuous S-shaped bead of construction adhesive on the back of the board. Have your helper lift one end while you lift the other. Press the board tight against the ceiling along the starting wall. Use a T-prop to hold it there while you nail. Nail into every joist with 2″ brads, two nails at each joist crossing. The first board must be perfectly straight along the wall. Any bow or drift in this board will throw off every board that follows.

Step 3 (Build Out) - Controlled Pace #

This follows the same course-by-course process as a wall. Here is what is different overhead:

  • Adhesive on every board, no exceptions. The adhesive supplies more than half the holding force (50%+) on a ceiling. Nails alone will eventually fail overhead, especially as the wood swells and shrinks with the seasons.
  • Close the lap joint (where the tongue, the raised edge on one board, slides into the groove, the matching slot on the next) while the board is overhead. This is the trickiest part. Tip the board’s grooved edge into the tongue of the previous board first, then swing the board flat against the ceiling. It helps to have your helper push the joint closed while you nail, instead of trying to do both yourself.
  • Check alignment every 3 boards. Measure from the starting wall to the leading edge of the current board, at both ends. If the two measurements differ, the boards are drifting off line. Fix it by slightly widening or narrowing the reveal (the gap between boards) over the next 2-3 boards.
  • Pace yourself. Installing a shiplap ceiling overhead is exhausting work. 8-10 boards per hour is a realistic pace for two people. Rushing leads to missed nails, lap joints that never fully close, and boards that fall before the adhesive sets.

Step 4 (Fixtures) - Cut Before Lifting #

For light fixtures, vents, and speakers, measure the position first. Mark and cut the board on the floor or your scaffolding deck, then lift it into place. Cutting overhead with a jigsaw is dangerous, messy, and hard to do accurately. Always cut boards at a comfortable working height, then dry-fit them (hold them up in place without adhesive) to check the fit before you glue them.

Step 5 (Last Board) - Rip and Scribe #

The last board almost always needs to be ripped narrower. Measure the remaining gap at several points, since ceilings are rarely perfectly square. If the gap varies by more than 1/4″, scribe the board (trace the wall’s actual contour onto the board’s edge so you can cut it to match) instead of cutting it straight. Rip it on a table saw, then install it with adhesive and face-nail it (nail straight through the face of the board, since you can’t reach the tongue side to hide the nails). Cover the edge with crown molding or a flat trim piece.

Vaulted Ceiling Considerations #

Vaulted (cathedral) ceilings add more challenges to a shiplap ceiling project:

  • Height. The peak of a vaulted ceiling may be 12-16 feet. Full scaffolding systems are required, not just rolling platforms.
  • Angles. Boards meet at the ridge (where two angled ceiling planes meet). You can cover this seam with a ridge beam trim piece, or miter the boards (cut them at an angle so they meet in a clean line) instead. Mitering is much harder to do on a ceiling than on a wall.
  • Board lengths. On a vaulted ceiling, each board may be a different length: shorter near the peak, longer near the eaves (the low edge, where the ceiling meets the wall). Measure and cut each board on its own; do not assume they match.
  • Gravity is worse. The steeper the vault, the more the boards want to slide down before the adhesive sets. Use T-props at several points along each board. Give the adhesive 5-10 minutes to set before you remove the supports.

Quality Check - Overhead Additions #

Complete the full core guide quality checklist, then check these overhead-specific items:

  • All boards firmly attached - push test on each board (no flex or give)
  • No adhesive squeeze-out visible between board reveals
  • All light fixture, vent, and speaker cutouts clean and centered
  • Boards aligned parallel to starting wall across full ceiling width
  • No sagging boards (check by sighting along the ceiling from floor level)
  • Edge trim or crown molding installed at all wall-to-ceiling transitions

Troubleshooting - Overhead Issues #

Board falls after nailing #

The nails missed the joist. Pull the board down. Verify the joist location (probe with a nail if you need to), reapply adhesive, and re-nail into joists you have confirmed. Every brad must hit solid wood on a shiplap ceiling. A nail that only catches drywall does nothing against gravity.

Adhesive dripping through reveals #

This means you used too much adhesive, or the wrong type. Use a polyurethane construction adhesive (a thick, non-drip formula). Apply it in an S-pattern down the center of the board, and keep it at least 1″ from every edge. If adhesive has already dripped, let it cure fully (24 hours), then scrape it off with a flexible scraper. Wiping wet adhesive only smears it worse.

Boards bowing downward between joists #

The adhesive is not giving enough extra hold between the nailing points. On a shiplap ceiling with 24″ joist spacing, boards can sag slightly between joists over time. Fix it by adding a nail or screw at the mid-point (through the drywall), or by applying a heavier bead of adhesive next time. To prevent it, use T-props to hold boards flush against the ceiling until the adhesive cures.

Lap joints not engaging properly overhead #

The board is tight against the ceiling, but the tongue-and-groove (lap) joint is not fully seated (closed). The board needs to slide sideways into the joint, not just press straight up. Here is the technique: hold the board at a slight angle with the grooved edge started in the tongue, then swing the board flat against the ceiling while pushing it sideways to close the joint. A tap with a rubber mallet along the edge (through a scrap block, so you do not dent the board) can help seat a stubborn joint.

On your next shiplap ceiling job, budget the extra time up front. Do not promise a one-day turnaround. It almost always takes longer than the same square footage on a wall. Keep a spare box of brads and an extra tube of adhesive on hand. Running out mid-course means climbing down, driving to the store, and losing the momentum that keeps the ceiling looking consistent from the first board to the last. When the last board is up, walk out of the room and look back at the whole ceiling from the doorway. That is the angle your customer will see every day.

A shiplap ceiling is not a solo project. Budget for two people on every board, from the first course to the last. Do not let anyone talk you into running it short-handed to save an hour. The crews who install the cleanest ceilings are the ones who stop and re-check level every few boards, instead of waiting until the far wall to find out the ceiling has drifted.
